"You can always do just a little bit better"

Optimizing in-house processes, scaling solutions and listening as closely as possible to customers: How the new "Operational Excellence" unit at subsidiary Salzgitter Flachstahl GmbH is driving Salzgitter AG's performance forward.
Which products do we deliver when – and why? Where do planning deficits arise due to erroneous basic data? How long do we need for individual production steps? And what restrictions exist between these production steps? When Friedrich Ellebrecht starts to deal with a topic like delivery performance at Salzgitter Flachstahl, he starts by asking a lot of questions. He assesses and reviews the status quo of the entire internal value chain from the start of production through to sales. But Ellebrecht also exchanges ideas with customers: He wants to find out exactly where they might be feeling a pinch – and just how he can help them in achieving their goals. In a nutshell: How can Salzgitter Flachstahl as the largest subsidiary of Salzgitter AG – and therefore of the entire Group – improve its overall performance based on these findings, for example in areas such as delivery reliability, production efficiency and customer satisfaction? "With our analyses and measures, we want to position ourselves as efficiently as possible in order to supply our customers in a predictable, stable and reliable manner," as Ellebrecht underlines.

More than just an efficiency program
Since October 2025, the 48-year-old has been active at the newly established Operational Excellence (OE) department. The current team of five perceives itself as "internal management consultancy plus", as Ellebrecht puts it. His claim – as opposed to external consulting teams: Not just analyzing challenges, proposing theoretical solutions and then moving on to the next customer, but also supporting colleagues in implementing the measures developed after the conception phase has been concluded. The members of the small, experienced OE team draw on decades of in-depth expertise gained in-house and outside of Salzgitter AG – whether in customer contact, production, energy or project management. They always come into play when issues impact on several areas and solutions can be scaled across departments.
In formal terms, the new department is anchored directly in the management of Salzgitter Flachstahl as a staff department, while also being integrated into the group-wide improvement architecture – for example in the P28 results improvement program. "Operational excellence is far more than a temporary performance program," explains Ellebrecht. “The new team acts as a cross-divisional enabler. Building on existing structures and helping to clarify priorities and picking up speed in order to optimize processes in the interests of our customers, the team is making our company fit for the future. Ultimately, our sustainable improvements are geared to getting the most out of our processes, workflows and structures.”
Combining cost effects and added customer value
The team also benefits from impetus for its work from the Group's internal circle of managers and executives. The team gets together with the circle on a monthly basis in order to compare the most important areas that shape Salzgitter AG's operational excellence and could be worth reviewing by the OE team. The spectrum ranges from quality stability measures to reduce failure rates or adjust systems, to delivery performance and on all the way through to sales and market topics. Team OE is always striving to achieve a two-fold benefit with its considerations: the aim is to generate internal cost effects on the one hand and tangible added value for customers on the other, for example through greater adherence to delivery dates. "For us, excellence means building trust with customers and guaranteeing reliability across all areas – in-house and beyond the company," as Ellebrecht states. By way of a tracking system established throughout the Group, he and his colleagues can measurably track whether the OE team is meeting its own requirements at all times – or whether a correction or readjustment is necessary.
What appeals to me about the role
1. To have the necessary time for things that are indispensable in structural terms for the future viability of Salzgitter AG.
2. To better illuminate cross-departmental challenges. Not just to work in your own little bubble, but to exchange ideas across the board, to recognize and leverage synergies.
3. Thanks to the new department, to be able to contribute even more effectively than previously to moving Salzgitter AG in the right direction despite the difficult general conditions.
Setting the course of the future
An aspiration that demands constant adjustments going forward, clearly defined priorities and a rapid pace – for many years to come. "We now want to set the overarching course for the future viability of Salzgitter AG," Ellebrecht underlines. So in the long term, will you be reaching a level where the Operational Excellence team becomes superfluous again? "Ideally, we will succeed," says Ellebrecht. "But let's remain realistic: You can always do just a little bit better. You can constantly work on your performance."
About the person
Friedrich Ellebrecht, 48, joined Salzgitter AG in 2004 as a trainee after studying economics in Bielefeld and Purdue/West Lafayette (USA). Subsequent to working in logistics and in the Group's automotive division, Ellebrecht took over as head of the Cold Roller Sales Division at Salzgitter Flachstahl GmbH in 2019. Since October 1, 2025, Ellebrecht has been responsible for customer issues in the newly established Operational Excellence team.
